Recientemente, desde Saltor Talent, hemos trabajado en el proyecto de seleccionar algunas de las posiciones clave de una gran multinacional europea del sector retail.
1. ¿Cuál era el reto?
Se trata de una multinacional con una facturación superior a 20 BN USD, con presencia mundial, y en un momento de descentralización, evolucionando de un modelo de headquarter global centralizado, a un modelo de headquarters regionales.
Debido a este momento de reorganización, la empresa decide ubicar en Barcelona un hub regional, desde el cuál se liderarán diferentes países además de España.
2. ¿Qué hicimos y cómo lo hicimos?
Necesitábamos en primer lugar analizar la estructura de sus principales competidores, para realizar propuestas sobre la mejor estructura y posiciones clave dentro del nuevo hub regional.
En segundo lugar, nos centramos en encontrar perfiles que aportasen el conocimiento de producto y pudieran aportar un enfoque a clientes diferencial.
Después de un análisis profundo del mercado, y la identificación de perfiles tanto a nivel nacional como internacional, presentamos un grupo de seis posibles candidatas y candidatos. Todos ellos tenían experiencias diversas, pero aportaban un gran conocimiento del sector y tipología de producto de nuestro cliente.
En lo que todos coincidían, ya que evaluamos de manera exhaustiva a lo largo del proceso, era el encaje con los valores de la compañía, especialmente en materia de diversidad, mentalidad global, sostenibilidad y empreneduría.
3. La solución final
La empresa, después de entrevistar a los seis perfiles y realizar una segunda entrevista con cuatro de ellos, se decantó por dos finalistas, que fueron contratadas en dos posiciones clave.
Se trata de dos personas con experiencia en algunas de las principales empresas competidoras, y que justamente aportan una visión distinta de producto y enfoque a cliente.
Como solemos hacer en estos procesos, estamos haciendo el seguimiento continuo de su incorporación, y la satisfacción por parte de cliente y candidatas es muy alta.
Una de las claves del éxito en este proyecto fue realizar un primer análisis exhaustivo de la competencia, para proponer una estructura departamental lo más eficiente posible, y en segundo lugar, centrar la búsqueda de perfiles en empresas competidoras con una aproximación a mercado diferente.
